What to do when you are the fourth pool quote

Say fourth is fine, then make it easy to compare you. Put what is in your price line by line, answer their questions in writing, and send something new, such as a short film of their own yard, which some proposals may lack. By the fourth quote they have plenty of PDFs. They remember who made it easy.
Fourth means they are comparing, not that they have decided
A homeowner who says you are the fourth company they have called is telling you the truth and giving you information. They are early in the decision, they have heard three pitches, and they do not know who to trust. A pool builder on r/Contractor (US, 2 November 2025) described exactly this: you do the 3D design on software you pay for, send it, wait, and then hear you were the fourth company and they are waiting on two more quotes (r/Contractor). We could not re-open that thread to re-check it, so treat it as one builder's account, not a trend.
Say fourth is fine, and mean it
At the visit, do not sulk and do not rush. Say this.
Example. Fourth is fine. I will make it easy: here is what is in my price, line by line, so you can lay the other three next to it.
Then ask two questions: who else is quoting, and when do you plan to decide? You are not prying. You are finding out how long your window is. If they have no budget range and no date, you are being used for a number, and the rest of this page tells you how to spend less time on it.
By quote four, the homeowner has seen a lot of the same thing
Picture their kitchen table with four builders' paper on it. This is an illustration, not a count.
- Three or four PDFs with similar layouts and a total at the bottom.
- Three or four 3D flyovers from design software.
- Totals that may sit close together.
- Three or four people who said "we will be in touch".
- A family conversation that keeps coming back to "which of them do we trust?"
When the numbers are close, what a homeowner can still judge is the answers. Homeowners on r/pools discuss choosing a company that way (r/pools), though we could not re-open that thread to re-check it, so take it as a clue, not a finding.
Make the comparison easy
A NARI chapter tells homeowners to ask why prices differ and to confirm all bidders are quoting the same project. NARI of Southwest Ohio (US, undated page) says exactly that (NARI of Southwest Ohio). Help them do it. Send a one-page summary of what is in your price, in the order a homeowner would check it: shell and steel, equipment, finish, decking, warranty and who builds it. Then answer, in writing, every question they asked in the room. A homeowner who asked about the gap between the spa and the fence and got a clear written answer the next morning has just seen how you work.

Most of this costs only your time. The film is the one extra step, and it is probably the least common of them (we have no count). A family like theirs, relaxing in their own pool before anyone has dug, gives you a better chance of being remembered. Even if they do not build this year, you are the one who showed them their summer first. A PoolPro column by Brett Lloyd Abbott (US, 2013, updated 2025) makes the same point from the follow-up side: the buyer who comes back a year or two later may call whichever builder contacted them most recently (PoolPro).
Be fast, then keep bringing something new
On speed, the best evidence we found is about web enquiries, not pool quotes. A Harvard Business Review study (2011) of 1.25 million sales leads at 42 US companies found firms who tried to contact a lead within an hour were nearly seven times as likely to qualify it as firms who tried even an hour later (summary of the figures, which is where the numbers come from). Send the proposal the same night. The cadence after that is on how to follow up on a pool proposal: the same night, day 2, day 7 and a dated last note, each with something new. That cadence is our suggestion, not a studied number.
Pass politely when the bid is a number to wave around
Sometimes the right move is to not bid. Signs: no budget range, no decision date, three quotes already in hand, and a request for a fully detailed 3D design before they will say anything about money.
Example. I want to give you my best work, and I only do the full design for clients who are choosing between two builders. If you narrow it to me and one other, call me and I will draw it.
Another way is a design fee, which some builders charge. Pool & Spa News (US, 12 March 2013) reports builders who charge for design, and says the biggest hurdle is the builder's own fear of losing the job. That is a 2013 trade-press view, so check what your market will take.
Stay the builder they remember
If they go with someone else, say so kindly and leave the door open.
Example. Congratulations, I hope it goes great. If anything changes, your design stays on file. I will check in once next spring.
